The Situation
Great delivery, no distribution
A production AI agent studio built on the Microsoft stack, serving regulated industries like healthcare, financial services, field service, and ed tech, was very good at the work and nearly invisible in the market. The deployments were real, the business was healthy, and the technical credibility was earned. None of it was becoming a story a buyer could find or follow.
Go-to-market lived entirely in the founder's head. There was no documented methodology a CIO or operating partner could evaluate, no shared message, so every proposal and sales call described the company a little differently, and no content engine, so hard-won expertise never compounded into presence. And there was no plan for the day a dedicated marketing hire took over. The paradox was hard to miss. A studio that puts AI into production for everyone else had no system for putting itself in front of the market.
The Approach
Turn delivery excellence into a market narrative, then make it portable
We built the go-to-market operating system the studio was missing across six workstreams, and documented each one so it could be run by an internal team rather than depend on us.
A delivery methodology buyers can read
Codified how the studio actually ships into a phased model, with a fixed-fee plan-and-prototype entry point, a build phase with a timeline a buyer can plan around to the first production agent, then scale and transfer. It turned "trust us" into a process a buyer can put on a page, budget against, and defend internally.
A message framework the whole team shares
Built and locked a four-pillar messaging framework, each pillar tied to a verified proof point, so the website, the sales deck, and RFP responses finally sounded like one company.

A podcast and content engine, built from the ground up
We stood up the studio's entire podcast production ourselves, from nothing to nine episodes, including the recording setup, the editing and ranked-clip pipeline, episode show notes, quote cards, and platform-ready social drafts across YouTube, LinkedIn, and more. It became the studio's durable credibility channel and a repeatable system the internal team can run in minutes of review per episode, so hard-won expertise compounds instead of evaporating.
Positioning for outside validation
Connected delivery excellence to third-party proof. During the engagement, the studio joined the Anthropic Claude Partner Network and put its first practitioner through the Claude Certified Architect certification. For a buyer in a regulated industry, a named partnership and a real credential do the trust-building that self-description never can.
Fix the leaks, recover the traffic
Audited the site and search footprint, then shipped technical redirects to stop organic impressions leaking from broken URLs. Added long-form structured answer pages written for how buyers and AI assistants actually search, each with FAQ schema, so the studio is better positioned for buyer and AI-assisted research.
Build it to hand off
Packaged the entire engine for an incoming marketing hire, including a knowledge-transfer master, the active-campaign map, the tracking and automation inventory, and a vendor inventory with costs and access. Fourteen handoff artifacts in all. The engine was built to outlive the engagement, not to keep the agency in the loop.
